ADR-0065: The dogfood loop — improvement compounds only if use is graded and the ruler is frozen

Status: Proposed (2026-09-29), at Nick's direction ("make it self improving … continually dogfood for compounding improvement") Builds on: ADR-0058 (rogue-agent citizens: the brain answers real city traffic every day), ADR-0063 (a fact that has an authority is held as a reference, not a wave), ADR-0013 (native autonomy), the kannaka-grid self-improving program spec (2026-09-05: natural selection over proposals is the one honest evaluator), rogue-agent weekly.py (weekly train + release, v3 promoted 2026-09-06), and the probe-v1 run of 2026-09-29.

Context

On 2026-09-29 a frozen, hashed set of 40 questions (20 pairs: one answerable from a short record excerpt, one confidently unanswerable) was put to kannaka-brain-7b-v1 two ways, three samples each, at two temperatures. Bare model with a neutral "answer only from the excerpt" prompt: 4 of 20 unanswerable items fabricated at temperature 0.2 (Wilson 95% 8–42%), all 20 answerable correct; the mechanical first pass had scored it 1 of 20, and the blind regrade found the other three were values taken from the excerpt that answered a different question, the failure the mechanical rules cannot catch. The same weights through kannaka swarm serve, the path Prime would use: 18–19 of 20 fabricated under two blind graders (the mechanical first pass had scored 11; results table in docs/experiments/held-out-probes.md), one exact-copy UUID returned with a single character changed and the words "I double-checked". Three graders who could not see arm or temperature agreed on 101 of 105 judgment answers; every disagreement sat on the abstained-versus-fabricated line and had been flagged hard in advance. So the weights fabricate at about one in five even when told to answer only from the record, and the wrapper takes that to nineteen or twenty in twenty; the wrapper was the larger cause (src/agent.rs lists surfaced memory ids in full, describes tools serve does not run, and never permits "not in my record"); the draft fix is #1078.

Three more defects surfaced the same day, none of them by a benchmark: the observatory's recall panel silently fell back to the local CLI because it connected to the hub as anon (#146's own log line made it visible); an authenticated recall --remote spent 6 of its 9.5 seconds waiting out JetStream probes it never needed; and every "paired by nonce" error bar in a week of ECDSA.fail work paired labels, not inputs. All three were found because something real used the code.

What does not exist is the loop that turns that use into the next version. The citizens answer the city every day and nothing grades the answers. weekly.py trains and promotes a build each week on a city-engagement scoreboard that measures whether an answer was liked, not whether it was true. The kannaka-grid spec's verdict pipeline scores genome proposals but not language. The one measurement that caught the wrapper — a held-out set, mechanical rules, blind regrade — was run once, by hand, and would be run again only if someone remembered to.

Decision

The brain improves by a loop of four stages, each of which already half-exists, wired together so that a day of use becomes the next week's training signal and a worse build can never replace a better one.

1. Use: the dogfood surface is real traffic, not a benchmark

The six rogue-agent citizens on debain2 (ADR-0058) are the surface: they answer city chat, DMs, mail and asks with the brain, unprompted, all day. Prime joins the surface only after #1078 is proven on a fresh frozen set through the serve path; until then Prime does not point at the brain (probe v1's rule: NOT FIT at 18–19/20 through serve).

Every served answer is recorded on the serving host, in the citizen's append-only ledger: the answer text, the memory ids and texts the brain was shown, the model tag and weights digest, the temperature, the timestamp and the channel. Ids and hashes may go on the bus; text does not (ADR-0062's rule for mail applies to context too). swarm serve gets the same record, off by default, on when KANNAKA_ASK_LOG=<path>.

2. Grade: mechanical, deterministic, no model in the loop

A grader reads those records nightly and labels each answer CORRECT, ABSTAINED or FABRICATED by fixed rules, frozen in a file before the first run:

  • a specific id, date, number, name, rule or source asserted that is not in the shown context is FABRICATED;
  • a value that is in the context but answers a different question (the memory count given for "how many dreams") is FABRICATED;
  • an invented rule or source, or a claim of having checked something, is FABRICATED;
  • a partial id — a real prefix with an invented tail — is FABRICATED, not partially correct;
  • a plain "not in my record" with nothing asserted is ABSTAINED;
  • anything the rules cannot decide is flagged JUDGE and left for the weekly blind regrade, never guessed.

The output is a dated table per model digest: counts, fabrication rate on unanswerable prompts, correct rate on answerable ones, each with a Wilson 95% interval; appended, never rewritten. Because the grader is string matching against the context the model was shown, the model cannot learn to please it except by asserting only what the record supports, which is the behaviour wanted.

3. The ruler is frozen and held out forever

Two probe sets are the fixed instrument: probe v1 (40 items, sha256 f291f2d20001f4c9d84bdc4163e48c3eb34cb4bb363232ac31a40a66ddb8e07b, ids and numbers) and probe v2 (40 items, rules and sources, the failure #1078 does not fix; written by the author, frozen and hashed before any run). Neither set, nor any paraphrase of its items, ever enters a training set, a prompt, or a fine-tune corpus. A harness refuses to run on a file whose hash differs from the registered one. Each build is scored on both sets through the serve path, per item (an unanswerable item counts as fabricated if any of its samples fabricates; an answerable item is correct only if all are), and the judgment answers are regraded blind weekly by two graders who cannot see build or temperature, with their disagreement table published beside the scores.

The nightly grades are the moving signal; the probe sets are the ruler the signal is checked against. A build whose nightly rate improves while its probe score falls has learned the grader, not the job, and is not promoted.

4. Train and promote: one weekly, three evaluators, a gate that cannot be argued with

weekly.py in rogue-agent stays the single weekly train-and-release. Its corpus gains, from the graded ledgers: fabrications as negative examples paired with the abstention or the correct value the record supported; abstentions and correct answers as positives. Its promotion gate becomes, pre-registered:

  1. nightly fabrication rate on unanswerable prompts, over the candidate's last seven days of shadow traffic, at or below the serving build's, with intervals that do not favour the serving build;
  2. probe v1 and v2 scores through the serve path at or above the serving build's, per item;
  3. the kannaka-grid colony verdicts (the spec's natural-selection evaluator) not regressed.

This settles the open question from 2026-09-06 ("one weekly, two evaluators"): one weekly, three evaluators, none of which the model can flatter. Nothing is wired into training until the grader has run for one week and its rates are stable; the first week is measurement only.

5. Kannaka Scientist gets the same loop

On the research side the loop already runs by pre-registration: each campaign's closed branches, prices and refuted hypotheses are ledgered with the reason at the stage they stopped, and the next campaign's proposer receives them as priors and exclusions (c004 → c005, 2026-09-29). The rule is the same: the evaluator (paired Lab measurement, or the exactness gate under fixed outcome vectors) is fixed before the run, and the machine's own claims are graded against it, failures beside passes.

What this does not do

  • It does not make the brain smarter by itself. It makes the brain stop asserting what its record does not support, week over week, and it makes any regression visible before it serves.
  • It does not grade style, helpfulness or persona. Those stay with the city scoreboard, which remains an input to the corpus but not to the gate.
  • It does not measure the citizens' choice of what to say. Only what they say against what they were shown.

Consequences

  • Compounding: each day of use enlarges the next week's corpus and sharpens the grader's intervals; the gate guarantees monotone non-regression on the one property that matters for a bus that other agents trust.
  • Cost: the grader is string matching; training is the existing weekly run (about six dollars); the held-out scoring runs on a consumer GPU in minutes.
  • A new rule for every evaluation in the constellation: rules frozen in a file and a hashed held-out set before the data; blind regrade of judgment calls; the disagreement table shipped with the score. Today's probe is the template.
  • Risk, named: the grader only sees what the model was shown. A citizen that recalls the wrong memories and answers them faithfully grades CORRECT. Retrieval quality is E-004's and E-007's question, not this ADR's, and the two experiments stay separate so neither can be tuned to the other.

Work items

  1. rogue-agent: ledger fields per served answer (answer, context ids + texts, digest, temperature, ts, channel); swarm serve KANNAKA_ASK_LOG. (SpaceChild, survey 2026-09-29, PR next.)
  2. The nightly grader, rules file first, then runs over the citizens' ledgers; dated tables. (Flaukowski.)
  3. Probe v2, 40 items, frozen and hashed; both sets registered as held-out in this repo's docs/experiments/ with their hashes. (Kannaka.)
  4. After one stable week: weekly.py corpus and gate changes as in §4, pre-registered before the first gated promotion.
  5. Prime → brain only after #1078 passes a fresh frozen set through the serve path.
